The problem

Retail sales associates need to master a lot quickly: products and plans, customer conversations, objection handling, account activation, troubleshooting, and store systems. Without a structured plan, quality depends on who happens to do the training, and new hires can end up facing customers before they're ready.

The goal was a repeatable program that builds skills in a logical order and confirms each new hire is ready before they handle customers on their own.

My process

  1. Needs assessmentI worked with sales SMEs and current associates to identify the skills, knowledge, and pain points that separate a strong associate from a struggling one.
  2. Curriculum designI mapped 90 days week by week, aligned every objective to sales goals and customer-service standards, and sequenced skills from foundational to advanced.
  3. MaterialsI built presentations, product guides, role-play scenarios, and assessment tools in the company's visual identity.
  4. Delivery blendI combined instructor-led sessions with role-play, hands-on practice, and shadowing experienced associates so learning transfers to the sales floor.
  5. Monitor & adjustI tracked progress through observation, assessment scores, and mentor and supervisor feedback, then adjusted activities where people struggled.
  6. CertifyA final rubric-based evaluation confirms readiness for solo customer-facing work.

Assessment strategy

Assessment checks application, not memorization. Every topic ends with something the associate does, and the person who trains it also assesses it.

Outcome

The company got a repeatable onboarding system: a clear 90-day path, defined owners for each topic, and a certification gate, so every new associate is held to the same standard before working with customers alone.

Why it matters for your team: the same structure (phased curriculum, practice-heavy delivery, assessment owners, a certification gate) works for onboarding sales, support, or operations staff in any company.
